How to use this: List every task you personally did this week. Assign each a category, then tick any Operational or Firefighting task that repeats weekly, those are your first delegation and SOP targets.

2Write Your First SOP
How to use this: An SOP is a one-page document that lets anyone run a process the way you would. Start with the task you repeat or explain most. The best SOP is the simplest one that produces consistent output.
The 5-field SOP formula
1. Trigger what causes this task to start? (e.g. client signs contract / Monday 9am).
2. Steps numbered steps in plain language. One action per step. Max 10 steps.
3. Expected output what does done correctly look like? Be specific, not "email sent" but "client receives onboarding email within 2 hours of signing".
4. Owner one person. If it is still you, who could own it with 30 minutes of training?
5. Time how long should this take when done correctly? Flag it if someone consistently takes far longer.

3Delegate 3 Tasks This Week
How to use this: From your audit, pick three tasks that do not require your specific skills, relationships or authority. Give each a named owner, a two-week trial and a clear success measure.

4Set Up One Shared Task Tracker
How to use this: Choose one tool and use it for everything: Trello, Notion, Asana or even a WhatsApp group renamed Task Board. Nothing stays in your head or someone's inbox.

Rule: if it is not in the tracker, it does not exist as a commitment. The moment a task is trackable it becomes manageable, and the moment it is manageable you can step back from it.
5Block 2 Hours of Strategic Time Weekly
How to use this: Put it in your calendar now, not as thinking time but as a meeting with yourself. Label it Strategy and protect it the way you would a client call. Use it only for working on the business.
When to use it: reviewing metrics, planning, building systems, thinking 90 days ahead. This is the single habit that separates a founder from an operator. Start with two hours and build from there.
